Taking Over an Accounting Department in a Crisis Situation

The client found itself in a critical situation following the sudden departure of most of its accounting team, creating a significant risk to the continuity of accounting and financial reporting. BDO quickly took over key accounting processes, stabilised the department and subsequently helped the client optimise its accounting and reporting processes.

The Challenge: Keeping the Accounting Department Running

Our cooperation began in a situation that required immediate and systematic intervention. Within a matter of days, the client lost three of its four accountants, leaving the accounting department almost completely unable to operate.

The only remaining team member was unable to cover all activities and maintain the day-to-day operation of the department alone, including the demanding financial reporting required by the parent company.

Internal capacity was therefore insufficient to cover statutory obligations and the parent company’s requirements for timely and high-quality outputs. This created a risk of delayed reporting, increased errors and reduced control over financial processes.

Stabilising the Accounting Department Within 10 Days

BDO responded promptly and with a clear focus on the most urgent priorities. Within 10 days, our dedicated team learned to work in the client’s accounting system and took over the activities required to maintain the smooth operation of the accounting department.

The immediate priority was to stabilise the most critical and highest-risk areas and ensure the continuity of key accounting and reporting processes.

Analysis and Optimisation of Accounting Processes

Once the most critical areas had been stabilised, we focused on a thorough analysis of the existing processes and the personnel capacity involved.

We mapped the existing processes together with the personnel capacity involved in individual activities.

We identified procedures that were unnecessarily complex or did not reflect current legislative changes.

We redesigned individual steps and introduced a clearer structure to improve the efficiency and transparency of the processes.

We contributed to improving the quality of inputs and outputs and refining the reporting structure, including the removal of irrelevant and redundant indicators.

We strengthened communication between management and the accounting team, helping to resolve misunderstandings and accelerate decision-making.

Results of the Cooperation

After stabilising the accounting department, the client decided not to rebuild the original internal team. One internal accountant was retained, while the BDO external team took over a significant part of the remaining agenda.

Lower operating costs compared with rebuilding the original internal accounting team.

Improved quality and timeliness of financial reporting.

External quality control over a significant part of the accounting agenda.

Better visibility of the company’s financial position and support with cash-flow management.

Improved audit readiness through a more stable setup of accounting and reporting processes.

“We are extremely grateful to you. You stepped into a crazy situation and handled it brilliantly. I appreciate the tremendous effort you put into us, and working with you has truly exceeded all our expectations. Thank you.”

When Outsourced Accounting Support Can Help

Similar situations are not uncommon. Clients turn to us, for example, when they:

face sudden employee departures and need to restore continuity of their accounting agenda quickly,

need to streamline or completely redesign their accounting and reporting processes,

need a partner capable of adapting to their existing systems and platforms,

need to improve the quality or timeliness of financial reporting,

need to maintain audit-ready documentation and regular monthly financial reporting.

From Crisis Intervention to Long-Term Support

In this case, the cooperation went beyond the short-term replacement of missing capacity. Once the critical situation had been brought under control, the scope expanded to process optimisation, quality control and long-term support for the client’s accounting and reporting agenda.

The client gained a model that combines internal knowledge of the business with external professional expertise, supporting more stable accounting and financial processes over the longer term.

The project demonstrated that outsourced accounting support can help maintain the continuity of key processes during a crisis and subsequently create the foundation for systematic optimisation and more stable long-term operations.
